aabf130480 feat(stretch): add stretch module with guided routines, assessment, and reminders
New "Dehnen/Stretch" module for guided stretching with timer-based sessions,
mobility self-assessments, streak tracking, and configurable reminders.

Includes: 22 seed exercises, 5 preset routines (morning, desk break, evening,
upper body, lower body), fullscreen session player with Performance.now() timer
and Wake Lock, 6-step mobility assessment wizard with scoring, 30-day heatmap,
body region balance chart, custom routine builder, and reminder management.

Registered in module-registry, encryption registry (5 tables), database v9,
seed-registry, app-icons, mana-apps, and workbench app-registry.

e927c1f10f feat(brain): add Domain Event Bus and emit events from 5 pilot modules
Phase 1 of the Companion Brain architecture. Introduces a typed,
synchronous event bus with microtask-scheduled handlers, an append-only
event store persisted to IndexedDB (_events table, v10 schema), and
semantic domain events emitted from module stores.

Pilot modules with emit() calls:
- Todo: TaskCreated, TaskCompleted, TaskUncompleted, TaskDeleted, SubtasksUpdated
- Calendar: CalendarEventCreated, CalendarEventUpdated, CalendarEventDeleted
- Drink: DrinkLogged, DrinkEntryDeleted, DrinkEntryUndone
- Nutriphi: MealLogged, MealFromPhotoLogged, MealDeleted
- Places: PlaceCreated, PlaceDeleted, PlaceVisited, LocationLogged,
  TrackingStarted, TrackingStopped

f5b9d0a31f feat(recipes): add recipe module with local-first data, encryption, and card UI
New "Rezepte" module following the established scoped-CSS + theme-token
pattern. Includes Dexie schema (v8), encryption for user-typed fields,
3 German seed recipes, search/filter/tag UI, inline creation form, and
expanded detail view with ingredients checklist and numbered steps.

Also documents the frontend styling inconsistency (13/40 ListViews use
Tailwind instead of scoped CSS) in docs/optimizable/ for future cleanup.

d6a1c9fd8b feat(drink): add beverage tracking module with inline editing
New module for tracking all beverages (water, coffee, tea, juice, alcohol, etc.)
with daily progress bar, quick-tap presets, and inline editing of quantity/date/time.

Includes: module config, types, collections with guest seed (5 presets),
queries, store, ListView with context menus, route, app-registry registration,
Dexie schema v7, encryption registry, shared-branding icon/app entry.

Also extends docs/future/MODULE_IDEAS.md with additional module ideas.

a47a7bfdba feat(places): add self-hosted geocoding with Pelias (DACH)
New mana-geocoding service (port 3018) wraps a self-hosted Pelias
instance with LRU caching and OSM→PlaceCategory auto-mapping.
All geocoding queries stay within our infrastructure — no user
location data leaves the network.

Places module integration:
- Address autocomplete search in ListView (creates place with
  name, coords, address, category in one step)
- Address search + reverse geocoding button in DetailView
- Auto-fill address via reverse geocoding during tracking
- OSM category mapping (amenity:restaurant→food, shop:*→shopping, etc.)

5c2ea614cd feat(credits): add sync billing — monthly credit subscription for cloud sync
Cloud Sync is now a paid feature: 30 credits/month (90/quarter, 360/year).
Users start in local-only mode and opt-in via Settings > Cloud Sync.
1 Credit = 1 Cent, so sync costs ~0.30€/month.

When credits run out, sync is paused (not deleted) and an in-app banner
prompts the user to top up. Local data is always preserved.

Backend (mana-credits):
- New sync_subscriptions table in credits schema
- SyncBillingService with activate/deactivate/chargeRecurring
- User-facing routes: GET/POST /api/v1/sync/{status,activate,deactivate,change-interval}
- Internal routes for server-side checks and cron triggers

Frontend (mana web):
- Sync API client + reactive sync-billing store
- syncEnabled parameter gates createUnifiedSync() — sync only starts when active
- Settings sync page with interval selection and activate/deactivate
- Pause banner in app layout when credits insufficient

Also: removed CALDAV_SYNC/GOOGLE_SYNC operations (not needed),
updated CLOUD_SYNC cost from 5 to 30 credits/month.

a412ccc6fb feat(mana/web/body): new module — combined fitness training + body comp tracking
Adds the unified Body module that merges what would otherwise be two
separate apps (fitness + bodylog) into one. The value lives in their
intersection: tracking lifts alongside bodyweight is what enables
real progressive-overload + recomp insights, and shared primitives
(charts, time series, units, photos) avoid duplicating UI surface.

This commit lands only the data layer + module registration so the
follow-up UI / route / dashboard widget can build on a stable
foundation.

Tables (db.version(2), already in place):
  bodyExercises    — exercise library (Squat, Bench, Deadlift, OHP,
                     Row, Pull-Up seeded as presets)
  bodyRoutines     — saved workout templates
  bodyWorkouts     — one logged training session
  bodySets         — set rows inside a workout, indexed [workoutId+order]
  bodyMeasurements — weight + measurements over time, indexed [type+date]
  bodyChecks       — daily energy/sleep/soreness/mood self-rating,
                     upserted per day
  bodyPhases       — cut/bulk/maintenance/recomp phase markers, with
                     auto-close on phase change so the "active phase"
                     view always has at most one open row

Encryption (registry.ts): all 7 tables flipped to enabled. Health
data is GDPR Art. 9 special-category, so user-typed text + the
sensitive numeric fields (weight, reps, value, startWeight,
targetWeight, energy/sleep/soreness/mood) are wrapped. Indexed
columns (ids, FKs, ordering, dates, kind/type/equipment enums)
stay plaintext so the existing query layer keeps working without
decrypt-on-every-row.

Module wiring:
  - bodyModuleConfig added to module-registry.ts
  - Body app entry registered in shared-branding mana-apps.ts
    (red→orange icon to set it apart from the green health-adjacent
    modules and the pink cycles icon)
  - APP_ICONS.body added (dumbbell + heart-pulse hybrid SVG)

Also captures the broader module-ideas brainstorm in
docs/future/MODULE_IDEAS.md and marks fitness + bodylog as merged
into the new body module.

45790ffbb8 refactor(mana): rename inventar → inventory across the codebase
The workbench-registry app id 'inventar' did not match its
@mana/shared-branding MANA_APPS counterpart 'inventory', so the tier-
gating join in apps/web/src/lib/app-registry/registry.ts silently
failed for the inventory module — it fell into the "no MANA_APPS
entry, default visible" fallback and was effectively un-gated. The
codebase had also voted overwhelmingly for 'inventar' (53 files) vs
'inventory' (3 files in shared-branding), so the long-standing
mismatch was just bookkeeping debt waiting to bite.

Pre-release, no live data, so the cleanest fix is to align everything
on the English 'inventory':

- Workbench-registry id, module.config.ts appId, module folder, route
  folder and i18n locale folder all renamed via git mv
- Standalone apps/inventar/ workspace package renamed
- All imports, store identifiers (InventarEvents → InventoryEvents,
  INVENTAR_GUEST_SEED, inventarModuleConfig), i18n keys and href/goto
  paths follow the rename
- The German display label "Inventar" is preserved everywhere it is a
  user-visible string (page titles, i18n values, toast labels)
- Dexie table prefixes (invCollections, invItems, …) are unchanged
- Drive-by fix: ListView.svelte was querying non-existent
  inventarCollections/inventarItems tables — corrected to the actual
  invCollections/invItems names from module.config
- The "inventar ↔ inventory id mismatch" workaround comment in
  registry.ts is removed since the mismatch no longer exists

module-registry.ts also picks up the user's parallel newsModuleConfig
addition because both edits land in the same import block — keeping
them split would have left the build in an inconsistent state.

32419a679e docs(who): RFC for the historical-figure guessing module
Pre-implementation design doc for porting the core mechanic of the
standalone games/whopixels Phaser app into a normal Mana module.

The doc covers:
  - The actual mechanic (LLM roleplays a historical figure, user
    guesses the name through conversation, [IDENTITY_REVEALED]
    sentinel triggers the win) — clearing up the misleading
    "pixel-art editor" framing in the legacy README
  - Why personalities have to stay server-side (open DevTools, grep
    bundle, game over)
  - Module architecture: two Dexie tables, one Hono endpoint cluster
    in apps/api, encryption-registry entry, mana-apps registry entry
  - Four shipping decks (historical / women / antiquity / inventors)
  - The fallback explicit-guess endpoint for when the LLM forgets
    its sentinel
  - Build order, scope, risks, and what's deferred to Phase B
    (daily challenge, leaderboard) and Phase C (generative variant)

Default decisions baked in: name `who`, sync-only LLM (no SSE in v1),
free hint button with usage counter, daily challenge deferred,
whopixels deletion in the same PR as the new module.

d2e44c8b65 chore(packages): remove 2 zero-consumer config packages
Item #21 in the pre-launch audit suggested merging the four
config-y packages (shared-config, shared-tsconfig, shared-vite-config,
shared-drizzle-config) into a single @mana/build-config with
conditional exports. The first reality-check of the item counted
package.json declarations and reported 5 total consumer relationships.
A second reality-check while implementing — grep over actual .ts /
.svelte / .json imports — showed two of the four packages are dead:

  - packages/shared-config/ (598 LOC, 4 TS files)
    Declared in apps/mana/apps/web/package.json but never imported
    anywhere. Stale dep from before the consolidation.

  - packages/shared-tsconfig/ (5 JSON tsconfig presets)
    Zero references anywhere. Not extended by any tsconfig.json,
    not declared in any package.json. Pure Pre-Consolidation
    leftover.

The remaining two packages were left intact:
  - shared-vite-config (3 real consumers in vite.config.ts files)
  - shared-drizzle-config (1 real consumer in mana-media)

They cover different toolchains (Vite SSR config vs drizzle-kit
generator config) — merging them into a single build-config would
be cosmetic, not a real reduction in complexity. Audit's "merge to
1" goal was based on the inflated consumer count and is no longer
worth doing.

Verification:
  - pnpm install completes cleanly
  - apps/api type-check still 0 errors
  - packages/shared-hono type-check still 0 errors

Net: 4 → 2 config packages, ~700 LOC dead code removed.

Also closes item #26 (non-root pnpm-lock.yaml status) — already
done in commit 034a07d16, doc was just out of date. Audit is now
29/29 items fully processed.

b8f2d8f694 docs(local-dev): document setup-dev-user + the three founder accounts
Adds a "Local Login & Dev Users" section to docs/LOCAL_DEVELOPMENT.md
and a short pointer in services/mana-auth/CLAUDE.md so the next dev
finds the script without first hitting the "why can't I log in?" wall:

- Why it exists (no admin seed, requireEmailVerification + no SMTP)
- The 3 default accounts + password
- Single-account form + env overrides (TIER, AUTH_URL, …)
- Idempotency promise
- Prereqs (Postgres + mana-auth on :3001)

b2bc28d582 docs: refactoring audit April 2026
Pre-launch audit of the entire mana-monorepo. 29 items prioritized
across 4 phases (Critical → Low) plus a Bonus section. Each item
is annotated with its current status ( done /  false / ⚠️
overstated / ☐ open) and concrete file paths.

Key findings:

  - ~70% of the original LLM-generated audit claims were either
    factually wrong, substantially overstated, or already
    implemented. The doc records both the original claim and the
    verified reality so future audits don't re-investigate the
    same false leads.

  - The genuine launch-relevant items (Phase 1 Critical) are all
    addressed: recursive turbo dev scripts removed (#2),
    structured logging via shared-hono + shared-logger (#3),
    sso-config consistency spec for the auth↔CORS drift (#4),
    apps/api response shape helpers (#5).

  - Bonus discoveries during the sweep: typed Hono context for
    apps/api modules (#28, 69 → 0 type errors), Dead-Code-Sweep
    of 4 zero-consumer packages + abandoned game stubs +
    redundant lockfiles (#29, ~21000 LOC removed across the full
    sweep).

  - Items closed as false/won't-fix: per-product landing pages
    kept (#1), service duplication myth (#6), store pattern drift
    overstated (#7), package count goal unrealistic (#8),
    PRE_LAUNCH_CLEANUP inverted (#15), encryption test parity
    category error (#22), secrets/CI/CD docs already exist
    (#24, #25), shared-errors salvage skipped (#27).

Stand at commit time: 23/29 items processed, 6 remaining
(#12 admin mock data, #13 .env hygiene, #14 cleanup nearly done,
#23 apps/api k6 script, #26 apps/context lockfile decision, #27
already closed).

4fce6a3ede feat(env): persistent dev secrets via .env.secrets override
Local dev secrets like MANA_STT_API_KEY had no persistent home — they
lived only in the gitignored, generator-overwritten per-app .env files.
Every `pnpm setup:env` wiped them, so devs had to re-paste keys after
any env regeneration. Same recurring friction for MANA_LLM_API_KEY,
MANA_AUTH_KEK, OAuth keys, etc.

New layer: `.env.secrets` at the repo root.

- Gitignored, optional, never required for the build to pass
- Read by generate-env.mjs AFTER .env.development; non-empty values
  override the matching key, so the merged result drives every per-app
  .env the generator writes
- Empty values fall through to the .env.development defaults — a
  freshly-copied .env.secrets.example is a no-op
- One source of truth for all dev secrets, propagated to every app
  with one `pnpm setup:env`

Files:
- `.env.secrets.example` — committed template documenting all known
  secret keys (mana-stt, mana-llm, auth KEK, sync JWT, MinIO, third-
  party APIs). Devs `cp .env.secrets.example .env.secrets` and fill in.
- `.gitignore` — ignores .env.secrets, allows .env.secrets.example
- `scripts/generate-env.mjs` — loads .env.secrets if present, prints
  "Loaded N secrets from .env.secrets" so devs see the override
  taking effect
- `scripts/setup-secrets.mjs` + `pnpm setup:secrets` — convenience
  script that SSHes to mana-server, greps the prod .env for the keys
  defined in .env.secrets.example, and writes them locally. Confirms
  before overwriting an existing .env.secrets unless --force is set;
  reports which keys couldn't be found on the remote so devs know
  what's left to fill manually
- `docs/LOCAL_DEVELOPMENT.md` + `docs/ENVIRONMENT_VARIABLES.md` —
  walk-through and architecture diagram update

Verified end-to-end:
- `rm .env.secrets apps/mana/apps/web/.env && pnpm setup:env` →
  STT key empty (no regression for devs who haven't opted in)
- `pnpm setup:secrets --force && pnpm setup:env` →
  STT key propagated, "Loaded 3 secrets from .env.secrets" in output
- POST /api/v1/voice/transcribe with a real audio file →
  full transcript back via gpu-stt.mana.how, end-to-end working

029c7973ef feat(mana/web): pass MANA_LLM_API_KEY from voice parse proxies
The /api/v1/voice/parse-task and /api/v1/voice/parse-habit endpoints
forwarded transcripts to mana-llm without an X-API-Key header. This
worked against the local mana-llm container (no auth) but silently
fell back to the no-LLM path when pointed at gpu-llm.mana.how, which
requires an API key — voice quick-add would look like it was running
in degraded mode forever with no signal that auth was the cause.

Now both endpoints read MANA_LLM_API_KEY from the server-side env and
attach it as X-API-Key when present, mirroring the pattern already
used by /api/v1/voice/transcribe for mana-stt. When the var is empty
the header is omitted, so local Docker setups without auth still work.

Plumbing: generate-env.mjs writes MANA_LLM_URL + MANA_LLM_API_KEY into
apps/mana/apps/web/.env, .env.development gets the new keys with empty
defaults, ENVIRONMENT_VARIABLES.md documents the gateway and where to
get a key.

8e8b6ac65f fix(mana-auth) + chore: rewrite /api/v1/auth/login JWT mint, remove Matrix stack
This commit bundles two unrelated changes that were swept together by an
accidental `git add -A` in another working session. Documented here so the
history reflects what's actually inside.

1. fix(mana-auth): /api/v1/auth/login mints JWT via auth.handler instead
   of api.signInEmail
═══════════════════════════════════════════════════════════════════════

Previous attempt (commit 55cc75e7d) tried to fix the broken JWT mint in
/api/v1/auth/login by switching the cookie name from `mana.session_token`
to `__Secure-mana.session_token` for production. That was necessary but
not sufficient: Better Auth's session cookie value isn't just the raw
session token, it's `<token>.<HMAC>` where the HMAC is derived from the
better-auth secret. Reconstructing the cookie from auth.api.signInEmail's
JSON response only gave us the raw token, so /api/auth/token's
get-session middleware still couldn't validate it and the JWT mint kept
silently failing.

Real fix: do the sign-in via auth.handler (the HTTP path) rather than
auth.api.signInEmail (the SDK path). The handler returns a real fetch
Response with a Set-Cookie header containing the fully signed cookie
envelope. We capture that header verbatim and forward it as the cookie
on the /api/auth/token request, which now passes validation and mints
the JWT correctly.

Verified end-to-end on auth.mana.how:

Side benefits:
- Email-not-verified path is now handled by checking
  signInResponse.status === 403 directly, no more catching APIError
  with the comment-noted async-stream footgun.
- X-Forwarded-For is forwarded explicitly so Better Auth's rate limiter
  and our security log see the real client IP.
- The leftover catch block now only handles unexpected exceptions
  (network errors etc); the FORBIDDEN-checking logic in it is dead but
  harmless and left in for defense in depth.

2. chore: remove the entire self-hosted Matrix stack (Synapse, Element,
   Manalink, mana-matrix-bot)

The Matrix subsystem ran parallel to the main Mana product without any
load-bearing integration: the unified web app never imported matrix-js-sdk,
the chat module uses mana-sync (local-first), and mana-matrix-bot's
plugins duplicated features the unified app already ships natively.
Keeping it alive cost a Synapse + Element + matrix-web + bot container
quartet, three Cloudflare routes, an OIDC provider plugin in mana-auth,
and a steady drip of devlog/dependency churn.

Removed:
- apps/matrix (Manalink web + mobile, ~150 files)
- services/mana-matrix-bot (Go bot with ~20 plugins)
- docker/matrix configs (Synapse + Element)
- synapse/element-web/matrix-web/mana-matrix-bot services in
  docker-compose.macmini.yml
- matrix.mana.how/element.mana.how/link.mana.how Cloudflare tunnel routes
- OIDC provider plugin + matrix-synapse trustedClient + matrixUserLinks
  table from mana-auth (oauth_* schema definitions also removed)
- MatrixService import path in mana-media (importFromMatrix endpoint)
- Matrix notification channel in mana-notify (worker, metrics, config,
  channel_type enum, MatrixOptions handler)
- Matrix entries from shared-branding (mana-apps + app-icons),
  notify-client, the i18n bundle, the observatory map, the credits
  app-label list, the landing footer/apps page, the prometheus + alerts
  + promtail tier mappings, and the matrix-related deploy paths in
  cd-macmini.yml + ci.yml

Devlog/manascore/blueprint entries that mention Matrix are left intact
as historical record. The oauth_* + matrix_user_links Postgres tables
stay on existing prod databases — code can no longer write to them, drop
them in a follow-up migration if you want them gone for real.

b48c9ff80f refactor(mana/web): migrate dreams + memoro to /api/v1/voice/transcribe
The per-module /api/v1/memoro/transcribe and /api/v1/dreams/transcribe
endpoints were literal copies that proxied to mana-stt. Now that the
generic /api/v1/voice/transcribe endpoint exists (added with notes),
point both stores at it and delete the duplicates. -200 LOC, one place
to update STT auth or response shape from now on.

4cb1bc1827 fix(mana-voice-bot): move default port 3050 → 3024 + Windows GPU deployment notes
mana-voice-bot's source default was 3050, which collided with mana-sync.
Today the collision is latent (voice-bot isn't deployed anywhere), but
sooner or later someone is going to start it on a host that's already
running mana-sync and the second one will refuse to bind. Moving to
3024 puts it inside the AI/ML port range alongside its dependencies
(stt 3020, tts 3022, image-gen 3023, llm 3025) and away from sync.

Updated:
- app/main.py — PORT default 3050 → 3024
- start.sh, setup.sh — same fix in the example commands
- CLAUDE.md — full rewrite. Old version described "Mac Mini deployment"
  with launchd; the new version explicitly says "not deployed yet" and
  documents the seven concrete steps to deploy on the Windows GPU box
  alongside the other AI services (Scheduled Task, service.pyw, .env,
  firewall rule, cloudflared route, WINDOWS_GPU_SERVER_SETUP.md update).

docs/WINDOWS_GPU_SERVER_SETUP.md:
- Added the missing ManaVideoGen scheduled task to all four
  Start-ScheduledTask snippets — video-gen has been running on the
  Windows GPU but the doc had never picked it up.
- Added a "mana-video-gen (Port 3026)" service section parallel to the
  existing image-gen one, with venv path, repo pointer, model, etc.

f4347032ca chore(mac-mini): remove all AI service infrastructure (moved to Windows GPU)
The Mac Mini hasn't run mana-llm/stt/tts/image-gen for a while — those
services live on the Windows GPU server now. The Mac-targeted
installers, plists, and platform-checking setup scripts have been
sitting in the repo as cargo-cult, suggesting Mac Mini deployment is
still a real option. It isn't.

3c91691d26 fix(mana-image-gen): align source default port with production reality
Source default was 3026 but Mac Mini production has been overriding to
3025 via the launchd plist in scripts/mac-mini/setup-image-gen.sh ever
since the service was set up. The override existed in exactly one place
that is not version-controlled in any obvious way — anyone redeploying
without that script would land on 3026 and clients pointing at 3025
would fail to connect.

Source default → 3025 across main.py, setup.sh, README, CLAUDE.md so the
launchd plist is no longer load-bearing. The Mac Mini setup script still
sets PORT=3025 explicitly; that's now belt-and-suspenders rather than the
only thing keeping production alive.

Also added a note clarifying that this Mac Mini service (flux2.c, MPS,
arm64-only) is *not* the same thing as the "image-gen" running on the
Windows GPU server (PyTorch + diffusers + CUDA, port 3023, code lives at
C:\mana\services\mana-image-gen\ outside this repo). Two different
implementations sharing a name was confusing the port-collision audit.

Updated docs/PORT_SCHEMA.md warning block to retract the previous false
claims of two active port collisions:

  - image-gen ↔ video-gen on 3026 — wrong: image-gen runs on Mac Mini
    on 3025 (now also the source default), video-gen is alone on the
    Windows GPU on 3026
  - voice-bot ↔ sync on 3050 — latent only: mana-voice-bot is not
    deployed anywhere (no launchd, no scheduled task, no cloudflared
    route), so the collision is in source defaults but not in production

The voice-bot 3050 default should still be moved before voice-bot is
ever deployed — flagged in the PORT_SCHEMA warning instead of silently
fixed since voice-bot deployment is its own decision.

b0a08ce239 docs(services): add CLAUDE.md for stt + events, fix stale entries, flag port collisions
New service docs:
- services/mana-stt/CLAUDE.md — FastAPI surface with Whisper MLX (local),
  WhisperX (rich), and Voxtral (local + Mistral API). Documents the lazy
  backend loading and the launchd plist setup on the Mac Mini.
- services/mana-events/CLAUDE.md — Hono/Bun service for public RSVP and
  event-sharing. Documents the host (JWT) vs public (token) split, the
  rate-limit sweeper, and the createApp factory pattern that lets unit
  tests run without bootstrapping the production sweeper.

Stale entries fixed:
- mana-auth: dropped "rewritten from NestJS / drop-in replacement" — the
  rewrite is the only mana-auth there is now. Email channel updated from
  Brevo SMTP to self-hosted Stalwart (see docs/MAIL_SERVER.md).
- mana-notify: same Brevo → Stalwart fix in the channel table and env
  var defaults.

PORT_SCHEMA.md flagged as aspirational:
- The doc was dated 2026-03-28 and presented as "single source of truth",
  but cross-checking against actual service source files (config.go,
  main.py, start.sh) shows nothing matches. Added a prominent warning at
  the top with the real ports + two confirmed collisions:
  * mana-image-gen and mana-video-gen both default to PORT 3026
  * mana-voice-bot and mana-sync both default to PORT 3050
  Today these are masked because image-gen + voice-bot live on the
  Windows GPU server while video-gen + sync live on the Mac Mini, but
  the moment they share a host they collide. Either execute the planned
  reorg or pick non-colliding ports and rewrite the doc to match
  reality — flagged as a real follow-up.

  reason to live in the repo root)
- cloudflared-config.yml stays in root on purpose — it's the single source
  of truth read by scripts/mac-mini/setup-*.sh and scripts/check-status.sh.

Docs:
- docs/POSTMORTEM_2026-04-07.md → docs/postmortems/2026-04-07-memoro-deploy-prod-wipe.md
  (creates the postmortems/ home for future entries; descriptive name)
- docs/future/MAIL_SERVER_MAC_MINI_TEMP.md deleted — what it described

Companion document to the pre-launch cleanup commits. Describes every
piece of legacy/dead/deprecated scaffolding that was removed while the
system still has no live users — the cheapest moment to do it.

Each entry follows a fixed shape:

  - Why it had to happen pre-launch (the user-facing risk if done later)
  - What concretely changed
  - LOC / size impact

The two open follow-ups are documented with concrete manual-fix
instructions:
  - stt-api / tts-api 502 — needs Cloudflare Zero Trust dashboard
    cleanup of stale Public Hostname mappings on an old tunnel.
  - gpu-video.mana.how — LTX video generation, planned but not yet
    deployed on the Windows GPU box.

Once the system has launched this document becomes historical and
should not be edited further — new pre-launch cleanups won't be a
thing anymore by definition.

Three docs updates landing the institutional knowledge from today's
Memoro voice recording deploy:

- docs/MAC_MINI_SERVER.md: architecture diagram updated to show the
  two-tunnel setup (cloudflared on the Mac Mini for *.mana.how
  except gpu-*, plus a separate cloudflared running as a Windows
  Service on the GPU box for gpu-*.mana.how). New "GPU Tunnel
  (mana-gpu-server)" section explains how to add hostnames in the
  Cloudflare dashboard, the standard 502 debug ladder (DNS misroute,
  service stopped, scheduled task crashed, missing public hostname),
  and how the API key flows from the Windows .env through Mac Mini
  .env to the mana-web container.

- docs/ENVIRONMENT_VARIABLES.md: STT section updated to reflect that
  MANA_STT_URL/API_KEY are now wired into the mana-web container via
  docker-compose.macmini.yml (committed in 42bd2a3a0). Health-check
  command added; cross-link to MAC_MINI_SERVER.md for the debug ladder.

- docs/POSTMORTEM_2026-04-07.md (new): full incident timeline of
  today's deploy. Six root causes (tunnel never started, DB wiped
  without re-push, untracked module-registry files, uncommitted
  Dockerfile heap bump, missing compose env vars, /offline prerender
  500). Three "what went poorly" honest assessments (premature P0
  alarm, miscounted commits, clumsy stash dance). Action items split
  by priority — high priority is the clean-clone build CI job, which
  would have caught half the issues today.

c5aeaf5e7f feat(memoro): voice recording → mana-stt transcription pipeline
Adds end-to-end browser voice capture for the Memoro module, mirroring the
existing dreams pattern: MediaRecorder → SvelteKit server proxy → mana-stt
on the Windows GPU box via Cloudflare tunnel.

Recording UI lives in /memoro page header (mic button + live timer + cancel +
sticky-permission retry). Server proxy at /api/v1/memoro/transcribe forwards
the blob with the server-held X-API-Key. memosStore.createFromVoice creates a
placeholder memo with processingStatus='processing' and fires transcribeBlob
in the background, which writes the transcript and flips status on completion
(or 'failed' with error in metadata).

Also corrects the mana-stt hostname across the repo: stt-api.mana.how (which
never existed in DNS) → gpu-stt.mana.how (the actual Cloudflare tunnel route
to the Windows GPU box). Adds an ENVIRONMENT_VARIABLES.md section explaining
how to obtain MANA_STT_API_KEY and where the tunnel terminates. Adds tunnel
health probes to the mac-mini health-check script so we catch tunnel-side
breakage in addition to LAN-side.

27b70e8197 chore(mobile): align all 7 Expo apps to SDK 55
Upgraded 6 apps from SDK 52/54 to SDK 55 (matrix was already on 55).
All apps now consistently use:
- Expo SDK ~55.0.5
- React Native 0.83.2
- React 19.2.0
- expo-router ~55.0.5
- NativeWind ~4.2.3

Before: 3 different SDK versions (52, 54, 55)
After:  1 version (55) across all 7 mobile apps

Added docs/EXPO_SDK_UPGRADE.md with testing checklist.

Note: pnpm install + device testing required to validate the upgrades.

Detailed comparison of the entire NestJS → Hono + Local-First migration:
- ~87% backend code reduction (62.5k → 8.3k LOC)
- ~80% RAM reduction (3.5GB → 700MB)
- ~98% faster cold starts (2-5s → 50ms)
- 19/22 apps on Local-First with IndexedDB + Sync
- 0 NestJS services remaining (was 18)
- Complete service inventory with LOC, ports, features

- 3020-3029: AI/ML (llm, stt, tts, image-gen, voice-bot)
- 3030-3059: App backends
- 4000-4099: Matrix stack
- 5000-5059: Web frontends
- 8000-8099: Monitoring
- 9000-9199: Infrastructure exporters

All port conflicts resolved. Prometheus targets updated to match.
